Most manufacturers run a supplier scorecard. Far fewer have one that changes how their suppliers behave, which is the only reason to have one at all. A scorecard that a supplier never sees, or sees and shrugs at, is just a spreadsheet you maintain out of habit. The difference between the two comes down to what you measure, how you share it, and what happens when the number is bad.
measure the few things that matter
A good scorecard is short. The metrics that actually predict whether a supplier will hurt you are quality, delivery, and responsiveness, and most of the rest is noise dressed up as rigor. Quality is usually defect rate in parts per million and the number of rejected lots. Delivery is on-time performance against the promised date, not the date they wish they had promised. Responsiveness is how fast and how well they close a corrective action when something goes wrong. I have seen scorecards with fifteen weighted categories, and honestly they measure the buyer's love of spreadsheets more than the supplier's performance. Pick the vital few, define them so both sides compute the same number, and hold to them.
the number has to reach a person who can act on it
A scorecard that lives in your system does nothing. It has to land in front of the supplier, on a rhythm, with a conversation attached. The suppliers who improve are the ones who sit across from you quarterly and walk through their own numbers, because that is when a yellow rating becomes a person's problem instead of a line in a report. What I have come to believe is that the review meeting matters more than the metric. The metric tells you where to look. The meeting is where behavior actually changes, because now someone has to explain the trend and commit to moving it.
tie the rating to something real
A rating with no consequence is a suggestion. The scorecard earns its weight when the tier a supplier sits in affects something they care about: new business, the amount of incoming inspection you impose on them, whether they need a formal corrective action or a development plan, whether they stay on the approved list. None of this has to be punitive. The point is not to punish a struggling supplier, it is to make the stakes clear enough that improvement gets their real attention rather than their leftover attention.
develop the ones worth keeping
Not every poor score means find a new supplier. Switching suppliers is expensive, slow, and carries its own risk, and a supplier who is struggling but willing is often a better bet than an unknown one. This is where supplier development comes in, sending your own quality engineering support in to help a key supplier fix a process, run a capability study, or stand up a control plan. I would argue this is the most underused move in supplier quality. A scorecard tells you who is failing. Development is how you decide the failure is worth fixing rather than escaping, and it builds a relationship that a purely transactional scorecard never will.
make it fair, or it dies
The fastest way to kill a scorecard's credibility is a number the supplier can argue with. If they can show that a late delivery was your engineering change, or a reject was your ambiguous drawing, and the scorecard does not account for it, they stop trusting the whole thing. A scorecard has to be defensible, with clear rules for what counts and a way to correct genuine errors. Some of the worst supplier relationships I have seen started with a scorecard the supplier believed was rigged, and once that belief sets in, no number you show them lands.
where this is heading
The direction I see supplier quality moving is toward shared, closer to real-time data rather than a quarterly report card assembled by hand. As portals and connected systems let a supplier see their quality and delivery performance the same day you do, the lag between a problem and a conversation shrinks, and that lag is where most damage happens. I think that is a genuine improvement, with one caution worth keeping. Faster data does not replace the relationship. A supplier who sees a red number in a portal still improves fastest when a person they respect calls to talk about it. The technology speeds up the signal. People still close the loop.
