Six Sigma has a real toolkit and a real track record, and I am not here to dismiss it. Used on the right problem, a rigorous data-driven project can crack a variation problem that resisted every intuitive fix. The issue is not the method. It is that a large share of the projects run under the Six Sigma banner should never have been projects at all. They wrapped a simple problem in a heavy process, consumed weeks of effort, and arrived at an answer that a competent person could have reached in an afternoon. That mismatch is quietly discrediting a genuinely useful discipline.

The core error is treating a structured improvement project as the default response to any problem. Most problems on a floor are not mysteries. The cause is known, or knowable in an hour of looking, and the fix is obvious once you see it. Forcing that kind of problem through a full define, measure, analyze, improve, and control cycle does not make the answer better. It makes it slower and more expensive, and it teaches everyone that improvement is a bureaucratic ordeal reserved for belts, rather than something anyone can do today. The heavy method is for the genuinely hard problem where the cause is unknown and the data is the only way in. Using it on everything cheapens it.

There is a second failure mode that comes from how belt programs are structured. When people need a completed project to earn a certification, projects get created to satisfy that requirement rather than because the problem demanded one. The result is a hunt for something, anything, that can be dressed up as a project, complete with a charter and a savings figure that is often generous with the arithmetic. The organization generates certified belts and reported savings that do not show up in the actual financials, and the whole exercise starts to feel like theater, because a lot of it is.

The claimed savings deserve their own scrutiny. A remarkable number of Six Sigma project savings are soft, calculated on assumptions that would not survive a serious finance review. Avoided cost that was never going to be spent. Capacity freed on a machine that was not the constraint. Time saved that did not reduce headcount or increase output. When the reported savings across a program are added up and compared to the actual change in the cost of the business, the gap is often enormous. That gap is worth being honest about, because inflated savings quietly erode trust in the method that produced them.

where it genuinely shines

The point is not that Six Sigma is bad. It is that it is powerful and specific, and using it as a general-purpose response to every problem wastes it. The right use is the hard problem: chronic variation nobody has cracked, a defect with no obvious cause, an interaction that only a designed experiment can reveal. On those, the discipline earns every hour. Matching the weight of the method to the difficulty of the problem is the whole skill, and it is the part most programs skip in their enthusiasm to certify people and count projects.

fix the deployment, not the tool

If your Six Sigma program feels like overhead, the tool is probably fine and the deployment is the problem. Reserve the full method for problems that actually need it. Let simple problems get simple fixes without a charter. Judge projects by real, finance-verified impact rather than belt counts and soft savings. Do that and the discipline stops feeling like theater and starts delivering the results it is genuinely capable of. Do the opposite and you get a lot of certificates, a lot of reported savings, and a business that is not measurably better.
